Tool adoption and org design are not the same decision

What a business designed around AI agents actually looks like

An AI-native operating model is not a prediction about the future. It is a description of how some businesses are running today.

Three processes illustrate the pattern:

Financial reconciliation. An agent queries your CRM. A second agent queries your project management platform. A reconciliation agent compares the two, identifying discrepancies between what was billed and what was delivered, flagging mismatches in resource allocation, surfacing timing gaps between project milestones and invoice events. Discrepancies below a defined threshold are resolved automatically. Anything above it generates a structured exception summary and hands to a human. A reporting agent compiles the output. The human reviews exceptions and approves the weekly report. No spreadsheets. No one moving data between systems. The human is not running the process — they are governing the exceptions.

Customer service routing. An agent handles incoming tier-1 queries — applying resolution logic against a defined knowledge base, resolving what it can, escalating what it cannot. Edge cases and emotionally complex interactions go immediately to a human. Every interaction is logged with the resolution path taken. The human team handles complexity and relationship. The agent handles volume. The handoff is explicit and designed: not a failure state, but a feature.

Competitive monitoring. An agent queries competitor surfaces on a defined schedule — pricing pages, product announcements, job listings, public filings. It structures findings into a standard format and flags significant changes against a defined threshold of materiality. The human reviews the weekly summary and decides what, if anything, to act on. No manual scanning. No missed updates. The human applies strategic judgement while the agent applies consistent, tireless attention.

The pattern across all three is the same: atomic steps, explicit handoffs, defined escalation rules, full audit trail. The human is not supervising every step. They are supervising the exceptions and the outputs.

How do you decide which processes are ready for AI agents?

For any operational process, the design question is not "can AI do this?" It is "who should own each step, and have you decided?"

Most organisations have not decided. They have adopted tools, trained teams, and run pilots. But the underlying question — for each step in each core process, is this better owned by a human or an agent? — has not been put on the executive agenda. It is treated as a technology question that belongs in IT, or an experiment that belongs in the pilot programme. It is neither.

The design question is an org design question. It determines your operational architecture. It belongs on the agenda of whoever owns your business outcomes.

The criteria for this decision differ from those for human delegation. Agents are reliable on structured, repetitive tasks: they are consistent, they scale without proportional cost increase, and they do not have bad days. They cannot handle genuine ambiguity, novel edge cases, relationship judgement, or contextual nuance that sits outside their brief. The handoff point — the moment a process step shifts from agent to human — is where most of the design work happens. Get it right and you have a process that scales cleanly. Get it wrong and you have an agent that halts, errs, or produces outputs a human then has to fix.

The organisations that are getting this right are not doing it by building more sophisticated AI. They are doing it by being more precise about process design. The technology is not the bottleneck. The brief is.

A process is ready for agent execution when three conditions are met:

  1. Can you break this process into atomic steps — steps discrete enough that each can be executed reliably by an agent with a defined brief?
  2. Can you define the escalation rules — what the agent decides alone and what it refers back?
  3. Can you specify what you need to see at the end of each run to maintain governance?

If you cannot answer all three clearly, the process is not ready for agent execution. Not because the technology cannot handle it, but because the process design work has not been done.

Each agent has a defined brief. The orchestration layer manages the routing and sequencing. The human appears twice: once to review exceptions, once to approve the final report. Everything else runs without a prompt.

The methodology behind this is not complex. We broke the reconciliation process into atomic steps small enough for reliable agent execution. Each agent received the tool access its step required: CRM read access, PM platform read access, output write access. A common schema means agents and humans operate on the same data structures throughout.

Explicit commands define what each agent executes. We built guardrails: the specific rules about what agents resolve automatically and what they escalate. A reporting layer runs every week, producing a full audit trail — what the agents processed, what they found, what they changed, what they escalated, and what the human decided on each exception.

Every step atomised. Every handoff designed. Every exception governed.
